Change Management Framework Delivered
Challenge
PepsiCo was entering a period of significant investment in new technologies, tools, and platforms to support agronomists, growers, and other key stakeholders working in its potato supply chain. The tools were key to a global PepsiCo initiative to build better data integration across the entire supply chain — from seed research and production through storage and distribution to manufacturing facilities. Given the volume of technologies the company expected to roll out in the coming years, PepsiCo's Global Agriculture Office (GAO), in partnership with the Strategy and Transformation team (S&T), recognized the need for new change management and training processes for both internal and external audiences.
Implementation
The Global Impact Collective collaborated broadly across PepsiCo’s GAO, S&T, and field teams to develop a change management framework and drive adoption of the new tools. The goal was to streamline a process that could be adapted from one technology to another, ensuring consistency and efficacy across the board.
The project began with a review of existing change management and training materials, followed by stakeholder interviews and surveys to understand current challenges and needs. The Global Impact Collective then evaluated a variety of change management frameworks, ultimately tailoring the Prosci methodology to provide a strong baseline for PepsiCo's unique needs.
Following this foundational work, the team developed comprehensive documentation (e.g., tools, templates, guides) and processes for future change management initiatives, along with a communications strategy to introduce internal stakeholders to the new methodology. The approach was then piloted with three new tools rolling out in 2025, including the design of training methodologies and training for end-users.
Impact
The change management process that Global Impact Collective developed has been adopted by both corporate and field teams and is the first-of-its-kind for the agriculture team at the company. As PepsiCo continues to drive innovation and integrated data platforms across its supply chain, the processes we developed have been helping the company streamline communications, appropriately set stakeholder expectations, and support the effectiveness of transitions through guided training.
